By Mike Murray, Owner – Ascent HVAC and Home Solutions
If you’ve ever had your furnace or air conditioner break down, you’ve probably experienced the same frustration many homeowners face today. You call an HVAC company for help, and suddenly you are staring at several estimates ranging anywhere from $12,000 to $18,000 or more to replace your system. At that point, most homeowners ask the same question:
“Why can’t someone just help me decide what actually makes sense?”
My name is Mike Murray, and I own Ascent HVAC and Home Solutions. I wrote this article to give homeowners a candid look at how the HVAC repair vs. replacement decision works in the real world. Yes, our company provides HVAC service and installations. But the goal here is not to push you toward replacement. The goal is to help you make the best decision for your home based on facts, planning, and timing.
Because the reality is simple: the worst time to make a big HVAC decision is when your heat goes out during a snowstorm, or your AC fails on a 100°F day.
Why Planning Matters for HVAC Systems
Most homeowners wait until their system completely fails before thinking about replacement. When that happens, you lose your negotiating power and your options become limited. Ironically, the best time for homeowners to shop for HVAC equipment is when their system still works.
The best time for contractors is when your system has already failed. This is why planning ahead is so important.
When you understand the condition of your equipment and its expected lifespan, you can make decisions on your timeline instead of during an emergency.
When the new year arrives, it’s the perfect time to evaluate your current HVAC setup in Golden. Many homeowners notice subtle signs that their systems are underperforming, such as uneven heating or rising energy bills during those first cold snaps. We recommend starting with a thorough assessment to determine if an installation is the best path forward. Our service-first approach means we always explore repairs before suggesting a full replacement, but when installation is necessary, we make the process straightforward and stress-free.
Repair vs Replace HVAC Systems: Start With the Right Information
Before deciding whether to repair or replace your furnace or air conditioner, you need reliable information. Think back to the scientific method from school. You gather facts first, then make a decision.
Here are the main factors homeowners should consider.
1. Furnace and AC Age
Start by determining the actual age of your system. You can often find this by checking the unit’s serial number. In many cases, the first two numbers represent the manufacturing year.
Example:
A serial number starting with 23 indicates the unit was manufactured in 2023. Most HVAC systems last between 15 and 20 years, depending on maintenance and usage. If your system is already near the end of its useful life, replacement may make more sense.
2. Maintenance History
Maintenance plays a huge role in system lifespan.
Ask yourself:
- Have filters been changed regularly?
- Has the system received professional service?
- Are there existing performance issues?
Neglected systems often fail much sooner.
I once saw a furnace short-cycling because the air filter looked like it had not been replaced in years. Maintenance matters more than most people realize.
3. Government Regulations and Refrigerant Changes
Federal regulations can also affect the repair vs. replacement decision. The EPA is phasing out R-410A refrigerant because of its Global Warming Potential. New systems are transitioning to A2L refrigerants, such as:
- R-32
- R-454B
These refrigerants are more environmentally friendly but may increase equipment costs slightly. This means older systems using R-410A may eventually become more expensive to repair due to refrigerant availability.
The $5,000 Rule: A Simple Repair vs Replace Formula
One rule of thumb many HVAC professionals use is surprisingly simple. Multiply the age of the unit by the estimated repair cost.
Example: service calls typically range from $325 to $1,000.
Formula:
Age of unit × repair cost
If the result is:
- Less than $5,000 → Repair the unit
- More than $5,000 → Replace the unit
Example Calculations
| Age of Unit | Repair Cost | Calculation | Decision |
| 2 Years | $600 | $1,200 | Repair |
| 4 Years | $600 | $2,400 | Repair |
| 6 Years | $600 | $3,600 | Repair |
| 8 Years | $600 | $4,800 | Repair |
| 10 Years | $600 | $6,000 | Replace |
| 12 Years | $600 | $7,200 | Replace |
Why the $5,000 Rule Works
This formula works because it balances cost and remaining lifespan.
For New Systems
Even a $1,000 repair on a 2-year-old unit usually makes sense. The system likely has more than a decade of useful life remaining.
For Older Systems
A small repair on a 15-year-old system may not make sense because other components are likely to fail soon. The system is also less efficient than modern equipment.
Limitations of the Rule
While the $5,000 rule is helpful, it does not account for everything.
- Energy Efficiency
New systems are significantly more efficient. Upgrading equipment can lower energy costs over time. - Refrigerant Availability
Systems using older refrigerants may become more expensive to maintain.
- Warranty Coverage
If your system is still under a 10-year manufacturer warranty, repairs may cost much less than expected.
Real-World Examples
Example 1: 1999 Furnace and AC System
Equipment:
- 80k BTU furnace
- 3-ton condenser
- R22 refrigerant
Analysis:
- Age exceeds useful lifespan
- Obsolete refrigerant
- Efficiency standards have changed
- Rule calculation: 26 × $600 = $15,600
Conclusion: Replace the system.
Example 2: 2018 Furnace and AC
Equipment:
- 80k BTU furnace
- 3-ton condenser
- R-410A refrigerant
Maintenance history: homeowner regularly changes filters.
Analysis:
- System within a useful lifespan
- Maintenance is good
- Rule calculation: 8 × $600 = $4,800
Conclusion: Repair the system.
However, many homeowners in this situation still receive replacement estimates.
Why? Because simple repairs like replacing a filter often generate very little revenue for HVAC companies.
Example 3: 2017 Furnace With Ignition Issue
Equipment:
- 100k BTU furnace
- 4-ton condenser
- R-410A refrigerant
Problem: flame sensor failure.
Analysis:
- System still relatively new
- Repair likely inexpensive
- Rule calculation: 9 × $600 = $5,400
Conclusion: Borderline case. Either repair or replace, depending on the homeowner’s priorities.
My Advice to Homeowners
If you want to stay in control of your HVAC decisions, follow these steps.
1. Know the age of your system
Understand how long your equipment is expected to last.
2. Maintain it properly
At minimum, change filters regularly. Ideally, schedule professional maintenance twice per year.
3. Stay informed about efficiency changes
New HVAC technology and environmental regulations will continue to evolve.
4. Plan ahead
If you plan early, you can replace your system on your terms instead of during an emergency.
Final Thoughts
The decision to repair or replace your HVAC system ultimately belongs to you.
My goal in writing this article is simply to give homeowners a clear framework for thinking about the decision. With a little planning and basic maintenance, many systems can exceed their expected lifespan while still keeping your home comfortable. And when replacement does become necessary, you will be prepared to make the decision with confidence.
